Can't roll back to WP8.1

I'm trying to reinstall 8.1 on my 920 using the article from Windows Central and the Windows Phone Recovery tool 1.2.4. It finds the phone, downloaded the software but then says it can't find the phone. It doesn't matter if the phone is "awake" or asleep.

The lumia one failed the first time too and i got scared!! But second try worked!!
